Pickcel had the credentials. It needed a claim.
A pioneer of digital signage in India since 2014, Pickcel built the category there before it had real competitors. Deployments followed across the US, Canada, Europe and MENA.

Years later, newer cloud-based vendors were taking share through sharper marketing. Nearly every one of them repeated the same three promises: ease of use, simplicity, scalability.
Blog content was being published. Traffic existed. The business wasn't growing from it. A homepage rewrite had already been attempted. The decline continued anyway.
That is the condition the diagnostic was built to read: a company that is not failing, and cannot say why it is no longer winning.

The highest-performing content was built around high-volume keywords with no connection to the product. The number looked like progress. It was hiding the real baseline and wasn’t bringing in buyers.

Buyer research showed cloud signage users losing confidence in cloud deployments and considering on-premise alternatives. There was no way to size or segment that group. It established a condition, which was enough to act on but not enough to build an ICP from.

Every on-premise vendor in the competitive review confined the offer to internal communication: a workplace-comms product rather than signage. On-premise pursued across the verticals Pickcel already served was not territory anyone was actively holding.

Signage networks were underperforming despite good hardware, consistently for two reasons: content irrelevance, and material with no value to the person standing in front of the screen. This finding was recorded not treated as priority, which later became an asset.

Security is the reason to choose Pickcel in a category where every vendor had agreed to compete on ease, and on-premises qualifies by infrastructure requirement rather than company size.
Two decisions followed from it, and one preceded everything:

Lead with security as a primary promise for the cloud product. A claim nobody had made and Pickcel had the credentials to support.

Pickcel stopped competing on ease and simplicity alone. A company that had aged into the crowd became the first name a security-conscious buyer writes on a shortlist. Pickcel has since narrowed to retail and workplace enterprise deployments. The security and on-premise positions brought in the buyer the company was built to serve, in enough volume that active sales was built around them. The focus narrowed from there.
